Eighteen domain scores arranged in a spreadsheet are data. Eighteen domain scores interpreted through the lens of cross-domain dynamics are diagnosis. The distinction is not semantic — it determines whether assessment output drives targeted, effective transformation or produces a report that organizational leaders read once and file away. Module 1.3, Article 10: Cross-Domain Dynamics and Maturity Profiles introduced the foundational concepts of enabling relationships, constraining relationships, and common maturity profile patterns. This article extends that foundation into diagnostic practice — equipping the COMPEL Certified Specialist (EATP) practitioner with the pattern recognition skills, analytical frameworks, and diagnostic techniques needed to read a maturity profile as a clinician reads a complex diagnostic panel.
The Maturity Profile as Diagnostic Instrument
A maturity profile is the complete set of 18 domain scores, typically visualized as a radar chart or heat map organized by pillar. At a glance, it reveals the organization's shape — where strength concentrates, where weakness clusters, and where the gaps between domains create structural tension.
The EATP practitioner reads a maturity profile in three passes:
First pass: Shape. What is the overall shape of the profile? Is it roughly uniform, or dramatically uneven? Does one pillar dominate? Is there a single domain outlier, or a cluster of related outliers? The shape tells the broad story before any detailed analysis begins.
Second pass: Gaps. Where are the largest gaps between adjacent or related domains? A 2.0-point gap between Artificial Intelligence (AI) Leadership and Sponsorship (Domain 1) and AI Strategy and Alignment (Domain 14) tells a specific story about leadership engagement. A 2.0-point gap between Data Infrastructure (Domain 10) and Data Management and Quality (Domain 6) tells a different story about the relationship between platform investment and operational discipline.
Third pass: Dynamics. Which domains are driving and which are being driven? Where are the enabling relationships being satisfied and where are they being violated? Where are constraining relationships likely to stall progress? This pass requires the deepest expertise and produces the most actionable diagnostic insight.
Expanded Organizational Archetypes
Module 1.3, Article 10: Cross-Domain Dynamics and Maturity Profiles introduced three foundational archetypes: the Technology-First Profile, the Governance Gap Profile, and the People Deficit Profile. EATP-level practice requires recognition of a broader set of archetypes, including several that emerge only when the practitioner examines cross-domain dynamics at a finer grain.
The Compliance-Driven Profile
Signature: Governance pillar scores 1.0 to 1.5 levels above the enterprise average, with particular strength in Regulatory Compliance (Domain 16) and Risk Management (Domain 17). Technology and Process pillars lag. People pillar is moderate, with Change Management Capability (Domain 4) relatively strong.
How it forms: This profile is characteristic of highly regulated industries — financial services, healthcare, pharmaceuticals — where AI adoption has been driven primarily by the need to comply with emerging regulations rather than by strategic ambition. The organization invested in governance because regulators required it, not because transformation strategy demanded it. The result is a well-governed organization that has relatively little to govern.
Diagnostic significance: The Compliance-Driven Profile is deceptively comfortable. Leadership sees strong governance scores and concludes that the organization is well-positioned for AI transformation. In reality, the organization has built the oversight machinery without the operational capability that makes oversight necessary and valuable. The transformation challenge is not governance — it is building the Technology and Process capabilities that governance should be protecting.
Intervention priorities: Invest in Data Infrastructure (Domain 10), AI/ML Platform and Tooling (Domain 11), and Machine Learning Operations and Deployment (Domain 7) — the operational backbone of AI capability. Simultaneously develop AI Use Case Management (Domain 5) to build a portfolio of opportunities that leverages the existing governance strength. The governance foundation becomes a competitive advantage only when there is meaningful AI activity for it to govern.
The Isolated Excellence Profile
Signature: Two to four domains score at Level 3.5 or above, while the remaining domains score at Level 2.0 or below. The high-scoring domains are often in different pillars. The enterprise average is misleading — typically 2.0 to 2.5 — because it hides both the peaks and the valleys.
How it forms: This profile emerges in organizations where AI capability has developed around exceptional individuals or teams rather than through systematic organizational investment. A brilliant Chief Data Officer built Data Management and Quality (Domain 6) to Level 4.0. A passionate AI Ethics lead established robust ethics processes (Domain 15) at Level 3.5. A talented Machine Learning (ML) engineering team pushed MLOps (Domain 7) to Level 3.5. But these islands of excellence exist in an ocean of foundational-to-developing capability because they were built through individual initiative rather than organizational strategy.
Diagnostic significance: The Isolated Excellence Profile is fragile. It depends on key individuals whose departure would cause rapid capability regression. It also creates organizational confusion — leadership points to the islands of excellence as evidence that AI transformation is progressing, while the broader organization experiences AI capability as immature and unreliable.
Intervention priorities: The priority is not to raise the peaks — they are already strong. The priority is to raise the floor. Invest in AI Strategy and Alignment (Domain 14) to provide organizational direction. Build AI Governance Structure (Domain 18) to institutionalize existing capability beyond individual champions. Develop AI Literacy and Culture (Domain 3) to create organizational demand for the capabilities that already exist in pockets.
The Process-Heavy Profile
Signature: Process pillar scores 1.0 to 1.5 levels above the enterprise average. Technology pillar is moderate. People and Governance pillars lag. Within the Process pillar, AI Use Case Management (Domain 5) and AI Project Delivery (Domain 8) are typically the strongest domains.
How it forms: This profile develops in organizations with strong project management cultures — often those with mature Project Management Office (PMO) functions or deep experience with enterprise transformation methodologies (Six Sigma, Lean, Agile at scale). These organizations applied their existing process discipline to AI work, producing structured use case management, disciplined project delivery, and formal continuous improvement processes. What they did not do was invest comparably in the people, technology, and governance dimensions of AI transformation.
Diagnostic significance: The Process-Heavy Profile can execute AI projects competently but cannot innovate or scale. The strong process infrastructure ensures that projects are delivered on time and on budget, but without corresponding technology maturity, the projects themselves are often less ambitious and less impactful than they could be. Without people maturity, the organization lacks the talent depth and cultural readiness to push beyond incremental AI adoption.
Intervention priorities: Invest in AI Talent and Skills (Domain 2) to build the technical depth that enables more ambitious projects. Advance Data Infrastructure (Domain 10) and AI/ML Platform and Tooling (Domain 11) to provide the technical foundation for scaling beyond individual projects. Use the existing process strength as an accelerator — these organizations can operationalize improvements faster than their peers because they already have the process discipline to do so.
The Executive Aspiration Profile
Signature: AI Leadership and Sponsorship (Domain 1) and AI Strategy and Alignment (Domain 14) score at Level 3.0 or above. All other domains score at Level 2.0 or below. The gap between strategy and execution is the defining feature.
How it forms: Senior leadership has embraced AI transformation as a strategic priority. They have articulated a compelling vision, allocated budget, and communicated urgency to the organization. What they have not done is translate that vision into the operational capabilities — talent, data, technology, governance, process — that make execution possible. The organization has a strategy it cannot execute.
Diagnostic significance: This is one of the most frustrating profiles for leadership and one of the most dangerous for the EATP practitioner. Leadership believes it has done its part and expects results. The organization lacks the capability to deliver those results. Pressure to show progress can lead to showcase projects that demonstrate technical possibility without building organizational capability — the "proof of concept purgatory" described in Module 1.1, Article 6: AI Transformation Anti-Patterns.
Intervention priorities: Honest recalibration of expectations is the first intervention. Leadership must understand that strategy without operational capability is aspiration, not transformation. Then build sequentially: AI Talent and Skills (Domain 2) to create execution capacity, Data Management and Quality (Domain 6) to establish data readiness, AI Governance Structure (Domain 18) to provide the institutional framework, and AI Use Case Management (Domain 5) to create a realistic, staged portfolio that matches ambition to capability.
Diagnostic Techniques for Cross-Domain Analysis
Gap Severity Classification
Not all domain gaps carry equal diagnostic weight. The EATP practitioner classifies gaps by their structural significance:
Critical gaps are gaps between domains connected by strong enabling relationships where the enabled domain exceeds its enabler by 1.5 or more points. Example: MLOps (Domain 7) at 3.5 while Data Management and Quality (Domain 6) is at 2.0. This configuration is unstable — the MLOps capability is operating on an unreliable data foundation and will produce inconsistent results that erode organizational trust in AI. Critical gaps require immediate intervention.
Strategic gaps are gaps between domains in the same pillar that exceed 1.0 point. Example: AI Leadership and Sponsorship (Domain 1) at 3.5 while AI Literacy and Culture (Domain 3) is at 2.0. The leadership vision exists but the organizational base cannot absorb it. Strategic gaps indicate misaligned investment within a capability area and typically require rebalancing rather than additional investment.
Emerging gaps are gaps of 1.0 point or less between domains connected by enabling or constraining relationships. These are not yet problematic but will become so as the higher-scoring domain advances further. Example: Data Infrastructure (Domain 10) at 3.0 while Security and Infrastructure (Domain 13) is at 2.0. Currently manageable, but as data infrastructure scales and becomes more production-critical, the security gap will become constraining.
Benign gaps are gaps between domains without significant enabling, constraining, or amplifying relationships. Example: AI Literacy and Culture (Domain 3) at 3.0 while Integration Architecture (Domain 12) is at 2.0. These domains are relatively independent — advancing one does not depend on advancing the other — and the gap does not create structural risk.
Pillar Balance Analysis
Pillar balance analysis examines the average maturity across each pillar to identify structural organizational biases. Compute the simple mean for each pillar and examine the pattern:
Balanced profile (all pillars within 0.5 points): Rare and desirable. Indicates that the organization has invested across all dimensions of AI transformation with comparable discipline. This organization is well-positioned for sustained progress.
Single-pillar-dominant profile (one pillar more than 1.0 points above others): Common and diagnostic. The dominant pillar reveals the organizational function that drove AI investment — Technology dominance indicates IT-driven transformation, Process dominance indicates PMO-driven transformation, Governance dominance indicates compliance-driven transformation, People dominance (rare) indicates HR or learning-function-driven transformation.
Single-pillar-lagging profile (one pillar more than 1.0 points below others): The lagging pillar is the transformation bottleneck. Until it advances, progress in the other pillars will deliver diminishing returns. The EATP practitioner prioritizes the lagging pillar in transformation planning.
Split profile (two pillars strong, two pillars weak): Often indicates organizational silos. The strong pillars correspond to functions that collaborate. The weak pillars correspond to functions that were excluded from AI investment decisions. The split frequently falls along a Technology-Process versus People-Governance axis — indicating that technical functions invested while organizational and oversight functions did not.
Velocity Indicators
For organizations undergoing repeat assessment (second or subsequent COMPEL cycles), the EATP practitioner analyzes velocity — the rate and pattern of maturity change across domains.
Uniform velocity (all domains advancing at similar rates) indicates a well-balanced transformation program that is investing across all capability dimensions.
Accelerating domains (domains advancing faster than the enterprise average) are likely receiving disproportionate investment or benefiting from enabling dynamics with other advancing domains.
Stalled domains (domains that have not advanced since the previous assessment) are the most diagnostically important. They indicate either insufficient investment, structural constraints from immature enabling domains, or organizational resistance that the transformation program has not addressed.
Regressing domains (domains that have declined since the previous assessment) are rare but serious. They typically indicate key personnel departures, organizational restructuring that disrupted established processes, or a conscious deprioritization that may not have been strategically justified.
Root Cause Tracing
When the EATP practitioner identifies a domain with a surprisingly low score, the diagnostic question is whether the low score reflects a root cause or a symptom. The root cause tracing technique follows the enabling relationship chain to find the domain where intervention would produce the greatest cascading benefit.
Example: AI Project Delivery (Domain 8) scores at 1.5 despite organizational investment in project management training and methodology. Tracing enabling relationships: AI Project Delivery depends on AI Talent and Skills (Domain 2) for execution capability — Domain 2 scores 2.0, low but not the binding constraint. AI Project Delivery depends on Data Management and Quality (Domain 6) for reliable data inputs — Domain 6 scores 1.5, a likely contributor. AI Project Delivery depends on AI Use Case Management (Domain 5) for well-scoped project definitions — Domain 5 scores 1.0.
The root cause trace points to Domain 5 (AI Use Case Management) as the primary driver: projects are failing not because of execution weakness but because they are poorly scoped from the outset. Investing in project delivery methodology without fixing use case management would produce marginal improvement at best. This is the kind of insight that cross-domain diagnostic analysis uniquely provides and that single-domain assessment cannot generate.
Pattern Recognition as a EATP Competency
The archetypes and techniques described in this article are frameworks, not formulas. Real organizations rarely match any single archetype perfectly. They present hybrid profiles with elements of multiple patterns, complicated by organizational history, industry dynamics, and strategic context.
Pattern recognition at the EATP level is a practiced competency, not a mechanical skill. It develops through exposure to many assessments, deliberate comparison of profiles across engagements, and structured reflection on which diagnostic hypotheses proved accurate and which did not. The EATP practitioner builds an internal library of organizational patterns that grows with each engagement.
This pattern library is what enables the diagnostic speed that characterizes expert EATP practice. Where a novice practitioner must analyze each domain relationship individually, the experienced EATP practitioner recognizes the profile shape and immediately generates a set of diagnostic hypotheses to test. This speed does not come at the cost of rigor — the hypotheses still require evidence-based validation. But it dramatically reduces the time from data collection to actionable insight, which is a critical capability in time-constrained consulting engagements as described in Module 2.1, Article 4: Engagement Scoping and Architecture.
Looking Ahead
Cross-domain diagnostic patterns reveal the structural dynamics of organizational AI maturity as captured by the 18-domain model. But the 18-domain model, as Article 1: Beyond the Baseline — Advanced Assessment Philosophy established, is comprehensive but not exhaustive. Organizational culture — the deep patterns of belief, behavior, and social norms that shape AI readiness — is not directly captured by any domain. Article 5: Organizational Culture Assessment for AI Readiness introduces the structured culture assessment methods that EATP practitioners use to supplement the 18-domain diagnosis with the cultural intelligence that transformation planning demands.
